Every few months someone at our service desk tells me they just got promoted. They sound proud for about thirty seconds, and then the real question comes out: "How do I tell the person I used to eat lunch with that they're late again?" That's the patron I build **library programs for first-time managers** around. Shift leads, retail supervisors, nonprofit coordinators, the small business owner hiring a first employee. They don't need a leadership philosophy. They need help with Tuesday morning.

Here's how I'd set one up so it actually gets used.

## Start With the Moments, Not the Theory

New managers rarely struggle with "leadership." They struggle with specific conversations: a missed deadline, two coworkers who won't talk to each other, a time-off request that leaves a shift uncovered, or feedback they've been putting off for weeks.

So I skip the word "executive" entirely. I describe the program as support for people who are newly responsible for other people's work. That wording pulls in folks who don't think of themselves as managers yet, like a volunteer coordinator or a project lead with no title.

## A Four-Session Series That Fits Real Schedules

Four sessions is the sweet spot for me. It's enough to give people a reason to come back, and short enough that nobody feels trapped. Here's the outline I'd use:

- **Coworker to supervisor.** Setting boundaries, clarifying roles, and handling the awkward shift in friendships.
- **Giving clear feedback.** Preparing, naming the issue plainly, listening, and agreeing on next steps.
- **Delegating without hovering.** Choosing what to hand off, describing the outcome you want, and following up on a set day.
- **Conflict, early and calmly.** Staying factual, addressing it before it grows, and knowing when it belongs with HR or a senior manager.

Run every session on scenarios, not slides. "A busy employee keeps saying yes to everything while a newer one is asking for more work. What do you say on Monday?" Give people two minutes with a partner, then talk it through. Practice sticks. Definitions don't.

Send each person home with one small tool, such as a one-page feedback planner, a 15-minute weekly check-in agenda, or a first-week supervision checklist. Keep it to one page, because more reading is the last thing they need.

## Pick a Format Your Staff Can Sustain

A polished series isn't right for every branch. I match the format to staff capacity and to how patrons already use our [career services](https://www.learnersengaged.com/learners-engaged-blog/career-readiness-resources-for-libraries).

- **Monthly evening workshop (45 to 60 minutes).** Works where you already have a job and career crowd, especially if a workforce partner can co-facilitate.
- **Lunch-hour session.** Better for people who are already employed. One skill per session, such as "the hard feedback conversation." Record it only if you can handle captions and permissions.
- **Self-directed path.** Realistic for a [small or rural library](https://www.learnersengaged.com/learners-engaged-blog/how-small-libraries-run-adult-programs-with-thin-staff) with thin staff. Build a short reading path, add printable prompts, and have staff mention it during career appointments.
- **Discussion circle.** Everyone reads one short chapter beforehand, then the group works through one workplace problem. Set ground rules up front: no employer names and no coworker names, and what's said in the room stays there.

## Where Business Expert Press Fits In

The hardest part of a self-directed or hybrid program is giving people something worth reading between sessions. A giant catalog with a "search for leadership" instruction loses them. That's where I'd lean on [Business Expert Press](https://www.learnersengaged.com/bep).

BEP is a collection of applied business eBooks, not journals, written by people who do the work and short enough to finish. Its Leadership & Managing People shelf covers leadership, HR basics, and management, and it's aimed squarely at supervisors and small-organization leads. BEP's own programming ideas even include a "First-Time Manager Circle."

A few details matter for programming:

- **Unlimited simultaneous use.** Your whole cohort can read the same title the same week, with no holds and no turn-aways.
- **DRM-free PDF downloads.** Patrons keep the chapter on their own phone or laptop and read it on a break.
- **Free MARC records (including OCLC).** The titles show up in your catalog, not just on a database page.
- **1,500+ applied business titles,** with roughly 80 new ones a year, so the shelf doesn't go stale.

How I'd use it: pick two short titles per session theme, list the chapters with an estimated reading time, and put them in a LibGuide called "New to Managing People." A 30-minute path feels doable. A thousand choices feels like homework. The same shelf also serves the patrons who come next, including the ones asking about money, marketing, or their next career move.

## Choose Material That Fits Real Workplaces

Whatever you use, check the tone. A lot of management advice assumes a corner office, a big team, and authority a new shift lead simply doesn't have. My patrons manage part-time staff on rotating schedules with limited say over budgets. Pick material that respects that, and tell your facilitators to steer the discussion back to it.

## Promote the Problem People Recognize

"First-time manager" is accurate, but it isn't what people search for. In my experience these headlines work better:

- "Recently promoted?"
- "New to supervising coworkers?"
- "Leading a team without burning out"

Then go where those people already are. Career centers, workforce boards, chambers, small business groups, and local employers will often share a ready-to-post blurb if you hand them one with the date, the audience, and a link. Inside the library, ask staff who do résumé help to mention it to anyone moving into a supervisory role, and put a display near the public computers. A program promoted once gets missed, but one that shows up in four relevant places gets found.

## Measure Confidence, Not Just Headcount

[Attendance matters](https://www.learnersengaged.com/learners-engaged-blog/how-to-measure-learning-engagement-library), but it won't tell you whether this worked. I use one before-and-after question: "How confident do you feel giving feedback to someone you supervise?" on a 1 to 5 scale.

Then I ask one more: "What will you try in the next two weeks?" Answers like "weekly check-ins" or "write expectations down before I assign a task" tell me the program stayed practical. Vague answers tell me I drifted into theory.

If you're using eBooks between sessions, look at usage after each event too. Steady use means people are continuing on their own. A drop-off after the first title usually means the path was too long or too general.

## The Honest Promise

One workshop won't make anyone a great manager, and I don't pitch it that way. What the library can offer is a trusted place to learn, practice, and try again, plus a shelf of short, practical reading for the nights in between. For someone who just inherited a team, that's often what turns a scary promotion into a real step forward.
